PhonePe’s Rise: How India’s Largest UPI Platform Is Preparing for Its IPO

PhonePe has come a long way from being a high-spending startup to becoming one of India’s most powerful fintech platforms. Today, the company is not just known for handling millions of UPI payments every day. It has also built a strong revenue engine, reduced its losses significantly, and started generating cash.

As PhonePe prepares for a possible stock market listing, the company’s financial data reveals a clear transformation. Revenue is rising rapidly, new business lines are emerging, and profitability is gradually coming into focus.

The company’s updated Draft Red Herring Prospectus provides a closer look at how PhonePe has built its business and why investors are paying close attention.

Rapid Revenue Growth Shows PhonePe’s Massive Scale

Revenue More Than Doubled in Two Years

One of the most striking aspects of PhonePe’s growth is how quickly its revenue has expanded.

The company reported revenue from operations of Rs 7,114.9 crore in the financial year 2025. Just two years earlier, in FY23, revenue stood at Rs 2,914.3 crore.

This means PhonePe’s revenue has grown at an impressive compound annual growth rate of more than 56 percent over the two-year period.

The growth has been steady year after year.

Revenue rose from Rs 2,914.3 crore in FY23 to Rs 5,064.1 crore in FY24. It then increased further to Rs 7,114.9 crore in FY25.

Strong Momentum Continues in FY26

The growth story did not stop there. In the first six months of FY26 alone, PhonePe generated Rs 3,918.5 crore in revenue.

This figure already exceeds the company’s total revenue for FY23, highlighting how quickly the platform has scaled.

Such rapid growth shows that PhonePe has successfully expanded its monetisation strategy while continuing to add users and merchants across India.

PhonePe Is No Longer Just a Payments App

Although PhonePe first became popular as a digital payments platform, the company has quietly transformed into a much broader financial ecosystem.

Today, its business model is built on multiple revenue streams. This helps reduce dependence on a single source of income and strengthens long-term stability.

Payments Monetisation Remains the Core Business

The first and most familiar revenue engine is payments monetisation.

This includes services such as person-to-person transfers, bill payments, and merchant transactions. Both online and offline payments contribute to this segment.

The massive popularity of UPI has helped PhonePe build one of the largest digital payment user bases in the country.

While payments remain the foundation of the platform, PhonePe has steadily expanded into new areas.

Payment Devices and Gateway Services

The second revenue engine comes from providing technology infrastructure to merchants.

PhonePe offers payment devices such as electronic data capture machines and smart speakers. These devices confirm transactions with audio notifications, helping shop owners manage digital payments easily.

The company also runs a payment gateway that allows businesses to accept online payments through their websites and apps.

This segment positions PhonePe not just as a payments app but also as a digital commerce infrastructure provider.

Lending and Insurance Distribution

One of the fastest-growing segments in PhonePe’s business is lending and insurance distribution.

Instead of directly providing loans or insurance, PhonePe connects customers with financial institutions through its platform.

This model is often described as capital-light because the company does not need to deploy large amounts of capital to generate revenue.

The growth in this segment has been remarkable.

In FY23, lending and insurance contributed less than 1 percent of the company’s revenue. By FY25, the share had grown to nearly 8 percent.

In the first half of FY26, this segment contributed more than 11 percent of total revenue.

PhonePe sees this as a major driver of future profitability.

Platform Revenue From Digital Services

Another revenue source comes from services offered within the app.

These include mobile recharges, advertisements, and other digital services that users access while using the platform.

With millions of active users, even small monetisation opportunities can create meaningful revenue at scale.

New Platforms Expanding the Ecosystem

PhonePe is also investing in entirely new platforms to expand its role in India’s digital economy.

One example is Share.Market, which offers stock broking and mutual fund investment services.

Another is the Indus Appstore, which aims to create an alternative ecosystem for mobile apps.

Although these businesses are still at an early stage, they could become important growth drivers in the future.

Merchant Payments Are Growing Rapidly

The changing mix of revenue within PhonePe highlights an important shift in its business.

Merchant payments are becoming a larger part of the company’s earnings.

In FY23, merchant payments contributed about 14.75 percent of total revenue. By FY25, the share had increased to nearly 28 percent.

In the first half of FY26, merchant payments accounted for more than 30 percent of total revenue.

This trend suggests that PhonePe is successfully building a two-sided ecosystem where consumers and businesses interact through the platform.

Such ecosystems often create strong network effects that are difficult for competitors to replicate.

Losses Are Shrinking as the Business Matures

Despite its impressive revenue growth, PhonePe still reports losses under standard accounting rules.

The company recorded a net loss of Rs 1,727.4 crore in FY25.

However, the scale of losses has dropped dramatically in recent years.

The company’s net profit margin improved significantly from negative 90.68 percent in FY23 to negative 22.64 percent in FY25.

This improvement reflects better cost management and stronger monetisation across the platform.

Profitability Milestones Signal a Turning Point

Although PhonePe still reports losses under GAAP accounting standards, the company has achieved several important profitability milestones using adjusted financial measures.

Positive Adjusted EBITDA

In FY24, PhonePe reported positive adjusted EBITDA for the first time.

This indicates that the company’s core operations were generating enough revenue to cover operating expenses.

Positive Adjusted Profit

The company also reported positive adjusted profit in FY24 and maintained it in FY25.

This shows that the improvement in performance was not just a one-time event.

Positive Adjusted EBIT in FY25

Another milestone came in FY25 when PhonePe achieved positive adjusted EBIT.

This metric includes amortisation and is often used by investors to assess the long-term earnings potential of a company.

According to PhonePe, these adjusted figures exclude stock-based compensation and other non-cash expenses.

On these adjusted measures, the company has been profitable since FY24.

PhonePe Has Started Generating Free Cash

One of the most important developments in PhonePe’s financial story is its move toward positive free cash flow.

Free cash flow measures how much cash a company generates after covering its operating and capital expenses.

In FY25, PhonePe generated free cash of about Rs 190 crore.

During the six months ending September 2024, the company generated more than Rs 250 crore in free cash.

This milestone is significant because it means PhonePe can support its growth without relying heavily on external funding.

A strong cash position also gives the company flexibility to invest in new products and expand into additional markets.

Technology Infrastructure Built for Massive Scale

PhonePe credits much of its efficiency to its technology infrastructure.

The company says its systems were designed from the beginning to handle extremely high transaction volumes while keeping costs under control.

Proprietary Data Centres

One key strategy has been investing in its own data centres.

By building proprietary infrastructure, PhonePe aims to prevent costs from rising proportionally as transaction volumes increase.

Automation Across Operations

Automation plays a major role in the company’s operations.

Several automated systems help reduce manual work, lower operational expenses, and improve efficiency across the platform.

Data Intelligence for Growth

PhonePe also uses data intelligence to optimize customer acquisition and retention.

By analyzing user behavior, the company can improve marketing strategies, reduce acquisition costs, and enhance the overall user experience.

Faster Product Innovation

The company’s technology architecture allows new products to be launched quickly without rebuilding core systems.

This flexibility helps PhonePe introduce new services and respond to market changes faster than traditional financial institutions.

What PhonePe’s IPO Could Mean for Investors

PhonePe’s transformation from a high-burn startup to a cash-generating fintech platform is a major milestone in its journey.

The company has built massive scale, diversified its revenue streams, and significantly improved its financial performance.

As it moves closer to a public listing, investors will likely focus on several key questions.

These include how quickly its lending and insurance distribution business grows, whether new platforms like Share.Market and Indus Appstore gain traction, and how regulations evolve within India’s UPI ecosystem.

What is already clear from the numbers is that PhonePe has built a powerful platform capable of generating revenue at scale while gradually moving toward sustainable profitability.

For a company that started as a digital payments app, the journey toward becoming one of India’s most influential fintech platforms is now entering its next chapter.
